The age-times-cost rule, applied to furnaces

Furnaces get one adjustment: they last longer than ACs. A well-maintained gas furnace in Kansas City typically runs 15–20 years, versus 12–15 for an AC. So a 10-year-old furnace has more remaining life than a 10-year-old AC, and the repair side of the ledger deserves a little more benefit of the doubt.

When repair clearly wins — and when replace does

Repair wins when the furnace is under 10 years old, the failed part is a common wear item (igniter, flame sensor, pressure switch, blower capacitor, control board), and the heat exchanger is sound. These are known-lifespan parts; replacing one doesn't mean the furnace is dying.

Replace wins when the furnace is 15+ years old and the repair is major, when repairs are stacking up season after season, or when you're already replacing the AC — pairing them saves a second install visit and gets you a properly matched blower. Where homeowners choose wrong — three patterns from KC service calls

  1. Panic-buying during a January cold snap. A dead furnace at 5°F compresses a ten-year decision into an afternoon. You take whatever equipment is on the truck, at whatever the urgency price is. If your furnace is 15+ years old, plan the replacement in the off-season on your terms.
  2. Accepting a cracked-heat-exchanger diagnosis without seeing it. A genuinely cracked heat exchanger is a legitimate replace-the-furnace conversation, because it can let combustion gases — including carbon monoxide — into your air. But it's also the most misdiagnosed and most oversold finding in this industry. Ask to see the crack on camera, and get a second opinion before signing anything.
  3. Dribbling money into a dying unit. Three repairs in three winters on an 18-year-old furnace is a replacement paid for in installments, with none of the benefits. Track what you've spent; the pattern is the answer.

The real KC math on 80% vs 90%+ replacement

When you do replace, the main fork is 80% AFUE versus 90%+ condensing. The condensing furnace costs more upfront and needs PVC venting through a wall, but it wastes far less of every therm — and Kansas City's zone 4A winters, with their run of subfreezing nights and 10–20 genuinely bitter ones, give it plenty of runtime to pay that back on current Spire rate structures. In some tight installs (certain shared chimneys, some townhome mechanical closets) the venting work tips the math back toward 80%. There's no universal answer; there's a right answer for your flue, your gas usage, and how long you're staying.

One more KC reality: furnaces almost never fail on a mild day. They fail on the first hard firing night of the season, when every contractor's phone is ringing. End-of-life planning — knowing at year 15 that you're in the window, getting quotes in September instead of January, and deciding the 80-vs-95 question with a calculator instead of a space heater running in the living room — is worth more than any single repair decision.
